Why Does ChatGPT Recommend My Competitor Instead of Me?

ChatGPT recommends a competitor when it can find more consistent, authoritative, and verifiable information about that company than about yours.

That information comes from everywhere an assistant can reach: search rankings, the depth of a website's content, reviews, directory listings, media mentions, Reddit threads, and other third party sources. The assistant is not judging which company is better. It is judging which company it can describe confidently, and those are different things.

This is the uncomfortable part. You may genuinely be the better business. If the evidence about you is thinner, more scattered, or less consistent than the evidence about the firm down the road, the assistant will name them, and it will sound confident doing it.

Below are the ten reasons this happens, roughly in the order worth checking.

First: There Is No Submit Button

Before the list, something that saves money.

There is no way to register a company with ChatGPT. No paid inclusion. No AI directory that matters. No file you upload, no markup that forces citation.

Google has said this in writing. Its guidance on AI features and your website states that to be eligible to appear in AI Overviews or AI Mode, "a page must be indexed and eligible to be shown in Google Search with a snippet, fulfilling the Search technical requirements. There are no additional technical requirements." It goes further and addresses the vendor pitch directly: "You don't need to create new machine readable files, AI text files, or markup to appear in these features. There's also no special schema.org structured data that you need to add."

So when someone offers to submit your company to AI, or sells a proprietary AI schema, they are selling something the largest search company has publicly said does not exist.

What remains is more demanding and more durable. Winning AI visibility means becoming the company that search engines and third party sources give AI systems the strongest evidence to recommend.

1. Your Competitor Has Better Conventional SEO

The most common cause and the least exciting.

Several assistants retrieve live search results when answering, and the ones that do not still trained on a web where ranking correlates with prominence. A company sitting at the top of the results for the commercial terms in your category is disproportionately likely to be the one named.

This is why AI visibility is mostly an SEO problem wearing new clothes. If you do not rank for your core terms, that is the project, and no amount of AI specific work substitutes for it.

2. Search Engines Understand Their Business Better

Ranking is one thing. Comprehension is another.

A competitor whose site clearly states what they do, who they serve, where they operate, and what each service involves is legible. A company whose homepage says "Solutions for the modern enterprise" and whose services page lists six one word items is not. An assistant asked for a recommendation can describe the first and struggles with the second.

The fix here is rarely technical. It is writing plainly about what you sell and to whom.

3. Their Website Answers More Specific Questions

Assistants get asked specific questions. Who handles this in my city. Who works on projects this size. What does this cost. Who does this particular variant of the service.

A site that answers those questions has content to be retrieved. A site of five brochure pages does not, regardless of how well designed it is.

This is the single most actionable item on the list. Every genuine question a prospect asks you on a call is a page you probably do not have.

4. They Are Mentioned on More Third Party Sites

Your own website is the least persuasive source of information about you, because everyone's website says they are excellent.

What carries weight is corroboration: industry directories, local press, association listings, supplier and partner pages, podcast appearances, and community discussion. Reddit and forum threads matter more here than most business owners expect, because they read as unfiltered.

A company mentioned in fifteen places outside its own domain is easier to recommend than one mentioned in two.

5. They Have More or Better Reviews

Reviews are among the few third party quality signals an assistant can actually retrieve and summarise.

Volume, recency, and substance all count. Two hundred recent reviews describing specific services give an assistant material to work with. Eleven reviews from 2023 do not.

Review content matters as much as the star rating. Reviews mentioning particular services, project types, and locations supply the specifics an assistant repeats when it explains why it named a company.

6. Their Service and Location Information Is Clearer

Ambiguity is fatal to a recommendation when the question includes a place.

If it is not obvious which cities you serve, whether you have one location or four, and which services are available where, an assistant asked for a recommendation in a specific area has no reason to be confident naming you. It names the company whose coverage is unambiguous.

7. Your Site Does Not Contain Enough Evidence

There is a difference between claiming and evidencing.

Claims: we are experienced, we deliver quality, our team is the best in the region.

Evidence: case studies with specifics, named clients, project counts, years in business, credentials, certifications, awards, documented process, real photography of real work.

An assistant summarising a business can only repeat what it can verify. Adjectives are not retrievable facts, and every competitor has the same ones.

8. Their Content Is Easier to Retrieve

A practical, technical point that quietly disqualifies sites.

Content that requires JavaScript to render, sits behind interactions, lives inside a gallery or accordion that only loads on click, or is locked in a PDF is harder for systems to extract. Slow pages get crawled less. Content buried eight paragraphs into a brand narrative is harder to pull a clean answer from than content under a clear heading.

None of this is exotic. It is the same crawlability and structure work that has always mattered, with a higher penalty for getting it wrong.

9. They Have Stronger Topical Authority

Depth across a subject beats one good page.

A firm with twenty substantive pages about one discipline reads as a specialist. A firm with one page about that discipline and nineteen about unrelated services reads as a generalist, and assistants asked for a specialist recommendation tend to name specialists.

This is also why service pages that exist only to capture a keyword rarely help. They add breadth without adding authority.

10. Your Entity Information Is Inconsistent

The quiet killer, and the one most often left unexamined.

If your business name appears with and without the LLC, your address is formatted three ways, your category is different across directories, your phone number varies, or an old location is still listed somewhere, systems cannot confidently resolve you to a single entity.

A confused entity produces a hedged answer or no mention at all. Fixing it is unglamorous administrative work, it is cheap, and it is frequently the highest return item on this list.

What This Adds Up To

Read the ten together and the pattern is obvious: there is almost nothing AI specific in it.

Rank well. Be described clearly and consistently. Answer real questions in retrievable form. Accumulate genuine third party evidence. Maintain reviews. That is SEO, done with more attention to entity clarity and answer structure than a traditional program might give.

What to Do This Week

Ask the assistants directly. ChatGPT, Gemini, and Perplexity. Ask who they would recommend in your category and market, then ask why. The reasoning it gives is diagnostic.

Check whether you are absent or misdescribed. Different problems, different fixes.

Audit your entity data. Name, address, phone, category, and services across your site, Google Business Profile, and the major directories in your industry. Free, and often the biggest single win.

Count your third party mentions. Search your business name and see what exists that you do not control.

List the questions you get asked on sales calls. Each one is a page you probably do not have.

Check the competitor being named. What do they have that you do not? It is usually reviews, content depth, or third party presence rather than anything clever.
